Owners comparing re-roof quotes often find numbers that are surprisingly far apart for what looks like the same job. Usually the quotes are not for the same job. The line items below are where the real money moves, and knowing them turns a confusing stack of bids into something you can actually compare.

The variables that move the number

Tear-off, and how many layers

Removing the existing roof is labor plus disposal, and both scale with what is up there. A roof that was already re-covered once means two layers coming off. Some quotes assume overlay where code allows it, some assume full tear-off, and that single assumption can separate two bids by a wide margin.

What the deck looks like underneath

No one knows the full condition of the deck until the roof is off. Better contractors carry a stated allowance and unit price for deck repair, so surprises are priced before they happen. A bid with no deck allowance is not necessarily cheaper, it has just moved that cost into the change-order phase.

Insulation, and the code baseline

Replacement generally triggers current energy code, which typically requires more insulation than an older roof carries. This is a real cost, and also the piece that pays some of itself back through heating and cooling.

Penetrations and edge detail

Every pipe, curb, drain, and rooftop unit is detail work. A clean open roof and a mechanical-heavy roof of the same square footage are very different projects.

Access and logistics

Crane time, staging space, building height, and whether the operation below runs during the work all show up in the number. Occupied buildings that cannot pause production take more coordination, which is a real cost and usually a worthwhile one.

The question to ask before any of it

Replacement math only matters if the roof actually needs replaced. When the deck is sound and the insulation is dry, a restoration system stops the leaks and carries a manufacturer warranty without a tear-off line, a disposal line, or a code-triggered insulation upgrade. Comparing bids without getting burned

  • Confirm every bid assumes the same scope: tear-off or overlay, same insulation spec, same membrane and thickness
  • Look for a deck repair allowance and unit pricing for overages
  • Check what warranty is included and whether it covers labor as well as material
  • Ask how the schedule protects your operation, since the cheapest bid that shuts your building down is not the cheapest bid
